Project overview and objectives
A global financial services company embarked on a Brownfield migration from SAP R3 to S/4HANA to modernize its finance systems and enable future scalability—without disrupting business continuity. With a massive data footprint across thousands of ledger accounts, ongoing master data changes, and a transition to Databricks for real-time reporting, the migration presented significant complexity.
While initially viewed as a “technical upgrade,” the organization recognized that true success required strong organizational readiness, structured data validation, and effective change enablement to ensure smooth adoption and lasting value.
What we did
Our team delivered two core workstreams that ensured a smooth transition and sustainable adoption:
Business integration and change enablement
- Utilized a co-delivery model in which we integrated additional team members into an existing testing, cutover, and go-live approach.
- Established a central Employee Readiness model aligning Finance, Technology, and regional business teams to govern delivery and centralize communications.
Cutover and data validation
- Executed end-to-end reconciliations between R3 and S/4 to confirm ledger accuracy and validate master data prior to go-live.
- Delivered structured cutover readiness planning and issue triage through ticketing software to ensure visibility, accountability, and efficient resolution.
Impact
- Enabled a seamless go-live through proactive readiness, data reconciliation, and transparent governance.
- Accelerated Hypercare stabilization and reduced disruption post cutover with structured triage and Project Management Office oversight.
- Increased end-user confidence and adoption through consistent and clear communication.
